It depends on what a mistake costs and who has to stand behind the result. Give AI the work that repeats, that has a clear standard, and that a person can check in minutes: first drafts, scoring against a fixed rubric, answers from a known set of facts. Keep with people the work where judgement is the product: reading a room, a decision someone will be held to, the advice a client pays for. If you cannot say who checks the AI's work, it is not ready to do it.

It depends on the pilot, but the pattern we see repeats. The pilot has no owner whose week gets better if it works. It runs on sample data, so nobody trusts it with real data. And it has no date, so it never has to be finished. A pilot with all three problems can impress a room and still be gone in a quarter. A job with an owner, real inputs and a deadline has to work, which is the point.

It depends on how much of the work is the same each time. Hand over work with a clear script and a clear end: first replies to enquiries, booking and rescheduling, chasing a quote that went quiet, turning notes into a draft. Keep the work where the customer is buying your judgement: the advice, the price, the difficult conversation, the decision to say no. An agent that does the first set well gives a team of five back the hours it spent on it. An agent that tries the second set loses you customers.

It depends on how standard the job is. Buy if thousands of firms do the job the same way, such as writing, summarising or research, and spend the money on training your people to use the tool well. Take a set package of agents if the job is common but you want it run for you, such as a front desk. Build if the job is specific to your brand, your process or your customers. Build, too, if it must work for named people by a fixed date, or if what you learn from it is part of your advantage.
